FEATURED CASE / ENTERPRISE GROWTH

Reframing Enterprise Growth Around Customer Value

ROLE — BUSINESS OWNER

Details generalized for confidentiality.

01 / CONTEXT

The problem was not simply getting more customers to upgrade.

Enterprise growth had been treated as one upgrade motion across a large, cross-industry pool of existing opportunities. Customer value was uneven: some customers had sustained Enterprise needs, but the standard qualification, scope and commercial structure did not fit every situation. The issue was not a lack of demand; it was whether the commercial path matched the value the customer could realize now.

02 / JUDGMENT

Static account attributes were not enough to choose the next path.

Who should upgrade? What commercial path fits this customer now?

The decision combined CRM opportunity context, order history, actual product usage, renewal context, customer need and sales follow-up. Together, those signals made the next commercial path legible without turning a customer into a static label.

03 / WHAT CHANGED

The commercial path became a routing decision—not a binary upgrade.

This was more than segmentation: it changed what could be offered, to whom, and under what conditions.

The commercial path changed from one standard enterprise destination to evidence-informed routes followed by controlled paid release, real customer adoption and learning.

DEEPER OPERATING FRAMEWORK

PTE Operating Framework

The goal is not simply to increase upgrade rates. It is to increase value per customer while protecting the viable customer pool—maximizing total customer value and long-term revenue.

02 / WHY INDUSTRY-SPECIFIC ANALYSIS MATTERS

Value forms differently across customers.

BEFOREOne rule-based filter
NEXTCustomer-specific qualification logic

Industry-specific analysis is not simply industry segmentation. It is a way to identify how value forms differently for different customers.

THE THREE FUNNEL QUESTIONS

  1. 1Why does this customer need an Enterprise offer?
  2. 2What value can Enterprise create for this customer?
  3. 3Which value is the customer willing to pay for?

ROUGH PROXY Current screening criteria—such as registered capital, employee count, listed / state-owned status, and similar firmographic rules—are only rough proxy variables.

03 / THREE-LAYER VALUE SYSTEM

Value forms, accumulates, and becomes commercially actionable.

SUMMARY

Use industry-specific analysis to identify how value forms differently across customers; establish the necessity to upgrade through licensing / compliance, establish the benefits of upgrading through use-case value, and convert that value into a commercial offer through entitlements, offer architecture, and pricing.

04 / MY ROLE

I LED

Problem framing · Customer-value / routing logic · Qualification design · Commercial-path / proposition design · Guardrail logic · Cross-functional drive.

SHARED

Product implementation · Sales execution · Customer-facing delivery · Downstream business outcomes · Broader approvals.

05 / VALIDATION

The new path was tested in market—not left as a framework.

HOW TESTED

Controlled paid release with explicit qualification and capacity constraints.

WHAT IT ESTABLISHED

Real paid adoption showed an intermediate Enterprise path could serve customers not well matched to the previous binary motion.

WHAT IT DID NOT ESTABLISH

Full rollout, long-term revenue impact or company-wide transformation.

Operating outcomes fed back into qualification, routing and offer design.
